Designing the network

An EV pack reverse logistics network usually has three tiers: sources such as dealers, workshops, fleet depots and factories; consolidation points where packs are gathered, checked and prepared; and processing facilities for grading, repurposing and recycling. The number and location of consolidation points should reflect where retirements actually happen, not just where facilities already exist.

Distance matters, but handling and dwell time often matter more. A pack sitting in a workshop for weeks creates safety risk and ties up space, while each extra handling step adds cost. Networks that collect frequently from high-volume sources and consolidate efficiently usually outperform those built around long-haul direct shipments.

Standardising the process

Consistency keeps a network safe and compliant. Every source should use the same booking process, declaration form, packaging types and labelling. Crews should be trained to the same standard and carry the same equipment. When every collection looks the same, errors are easier to spot and documentation is easier to audit.

Packaging supply is often overlooked. Sources need approved containers and materials before they can prepare packs, so the network should deliver packaging in advance or as part of the booking. Returnable packaging can reduce cost but needs tracking and inspection.

Using data to run the network

A shared system recording each pack's serial number, location, condition and status allows the network to plan routes, balance loads and prioritise damaged units. It also provides the chain-of-custody record that producers and regulators increasingly expect.

Over time, the same data supports forecasting. Fleet telematics and sales records can predict where retirements will occur, letting the network add capacity before volumes arrive. That foresight is what turns reverse logistics from a reactive cost into a planned service.
