24 to 12 months out: forecast

Start with data. Telematics and battery management data can show how state of health is trending across the fleet and which vehicles will approach replacement thresholds. Combining that with vehicle age, mileage and lease end dates produces a forecast of when and where packs will be retired.

This is also the time to decide policy. Will packs be replaced, vehicles sold or vehicles scrapped? Which retirement threshold balances vehicle performance against residual battery value? Agreeing those answers early avoids rushed decisions when vehicles start leaving service.

12 to 6 months out: contract

With a forecast in hand, fleets can approach recyclers and repurposers with meaningful volumes. Contracts should set the pricing methodology, testing method, collection service levels, handling of damaged packs and the certificates to be provided. Fixing the methodology rather than a single price protects both sides from market swings.

Internal preparation happens in parallel. Depots need storage arrangements, staff need training on safe handling and removal, and procurement needs to confirm the recycler's registrations and insurance.

6 months to retirement: execute

As retirements begin, schedule collections in batches aligned with vehicle replacement plans. Batching reduces transport cost and limits how long packs sit at depots. Each pack should be declared with its serial number, state of charge and condition before collection.

Track every pack through grading and processing. Module-level test results show whether retirement timing was right, and that feedback improves the next round of planning. Fleets that retire slightly earlier often find the higher grade value outweighs the extra months of vehicle use.

After retirement: close the loop

The final deliverable is documentation. Certificates of recycling or repurposing, with quantities and routes, support producer responsibility compliance and sustainability reporting. They should be filed against each vehicle or pack record.

Reviewing each cycle also improves future decisions: which models retained value, which depots produced damaged units and whether collection service met expectations. That review turns a one-off disposal into a repeatable programme.
